Day 12 of 100. On Day 2 you found your department's recovery rate. Today, break it down by technician. How much time are you buying from each tech, and how much of it are you selling?

This is where you find out who's set up to win and who's stuck waiting on parts, approvals, or the wrong jobs. Below 75%, you're losing money on that tech. The goal is 85%.

Comment below: did one tech's number surprise you?

Day 11 of 100. You've taken all four self-assessments over the last few days. Now go back through them and pick one thing, one big thing, that has to change before season. Just one.

Comment below: what did you pick?

Day 10 of 100. Marketing, today you're taking the Marketing Self-Assessment. Yes, it's a little scary. Be honest anyway, because this is the score you get to beat on Day 99.

Day 9 of 100. Sales managers and owners, take the Sales Self-Assessment today and be brutally honest about where your sales department really sits. It’ll be eye-opening, and a little bit painful, but I promise you’ll come out of it with a clear path forward.

The Sales Self-Assessment link is in my bio.

Day 8 of 100. Parts department, take the Parts Self-Assessment today and be brutally honest about where you’re starting. I’m not going to judge you. The person across the counter might, but I won’t. An honest score now is what lets you see how far you’ve come at the end of these 100 days.

The Parts Self-Assessment link is in my bio.

Day 7 of 100. Service, take the Service Self-Assessment today. It takes about 15 minutes. Here's the catch: be honest. Score what actually happens in your shop, not what's supposed to happen. A score that flatters you can't show you where you're losing time and money, and that's the whole point of taking it.

The Service Self-Assessment link is in my bio.

Comment below: which question made you wince?

Day 6 of 100. Pull your income statement and find your balance. The goal is 60% of revenue from wholegoods, 25% from parts, and 15% from service. Most dealerships that do this find something closer to 80, 15, and 5, and that's a dealership just waiting for disaster.

Comment below: how close is your balance to 60/25/15?

Day 5 of 100. Marketing, where does your customer list actually live? If you're like most dealerships, it's spread across your DMS, three spreadsheets, two Google Drives, and somebody's inbox. Today, find every one of them and get them into one place.
Comment below: how many places did you find?

Day 4 of 100, and today’s for sales.

Open your CRM, the legal pad next to your desk, or wherever your open quotes live (I hope it’s a CRM), and pull every open quote you have. Recent ones, old ones, anything marked open that you never got around to closing. Write down each one and what it’s worth. Most dealerships have a lot more money sitting in those quotes than they think, and you can’t go get it until you know it’s there.

Comment below: what’s the total value of your open quotes?

Day 3 of 100. Parts managers and owners, this one’s for you.

Someone walks up to the counter, you don’t have the part, and you tell yourself you’ll put it in the system later. Then the line gets long and your day gets crazy, and it never happens. Today, put a legal pad next to the parts counter. Every time someone asks for a part you don’t have in stock, write it down. You can’t stock what customers want if you don’t know what they’re asking for.

Comment below: what’s the part you get asked for most and never have?
